How to Use This Calculator

  • ​Select your industry from the dropdown at the top. This applies industry benchmark adjustments to every span range in the tool.
  • Enter the average salary of a direct report in your organization. Without this, cost impact figures will not generate.
  • Add each manager using the + Add Manager button. You can assess as many or as few as needed.
  • For each manager, select their leadership level, work mode (co-located, hybrid or remote) and enter their actual direct report count.
  • The tool recalculates instantly. No submit button is required.
  • Click See a Working Example to explore a pre-filled scenario before entering your own data.
  • For the most useful read, run the whole management layer at once rather than one manager in isolation. Patterns only become visible at scale.

How to Read the Results

  • The Span Health Score ring shows the percentage of your managers sitting within their adjusted optimal range. Anything below 75% warrants a structured review.
  • The Adjusted Optimal Range column is your benchmark. It reflects SHRM tier standards modified for your industry and each manager's work mode.
  • The Boundary Distortion % tells you how far outside the healthy range a manager sits. Zero means they are within the defined standard.
  • A Healthy status means no action is required. Both Moderate and Critical flags generate a cost estimate. Critical flags represent the largest exposures and should be prioritized.
  • The Cost Impact figures are conservative estimates based on PwC and BCG productivity benchmarks. Treat them as a directional signal, not a precise forecast.
  • Focus remediation on Critical flags first, then cluster Moderate flags that share the same manager level or function.
  • A high under-span count typically signals unnecessary management layers added over time. A high over-span count typically signals under-investment in management headcount.
